A roof can look tired without being finished, and a leak does not automatically mean replacement. The stronger signal is a pattern: repeated water entry, widespread material failure, failing details and rising repair frequency.
1. Recurring leaks in different places
One isolated leak can often be repaired. Leaks that keep returning in different areas may indicate broader deterioration or multiple weak points.
2. Widespread shingle deterioration
Look from the ground for broad patterns such as missing shingles, lifted edges, cracking or significant granule loss. Do not climb onto the roof to inspect it yourself. A contractor can determine whether the issue is localized or widespread.
3. Repeated flashing or penetration problems
Chimneys, skylights, vents, valleys and wall intersections are common places for water entry. Repeated failure around several details may mean the roof system needs more than a small patch.
4. Soft or damaged roof decking
Decking problems are not always visible from outside. If an inspection finds moisture-damaged, rotten or structurally compromised sheathing, the scope can become much larger than a surface repair.
5. Repair bills are starting to stack up
Keep a simple history of what was repaired and when. Several repairs over a short period can be a sign that you are spending money to extend a roof that is approaching replacement anyway.
6. Insurance and age can become part of the conversation
The Insurance Bureau of Canada notes that insurers generally prefer roofs to be updated within about 20 years, although actual insurance decisions depend on roof type, condition, insurer and policy. That does not mean every 20-year-old roof automatically needs replacement, but it is worth discussing with your insurer as a roof gets older.
What to ask during an inspection
- Is the problem localized or widespread?
- What condition is the roof deck in?
- Are the flashings and penetrations reusable or due for replacement?
- Would a repair reasonably extend the roof's life, and for how long?
- If replacement is recommended, what specifically makes repair uneconomical?
